Security training. You mandate it. Developers hate it.
They rush through it between meetings, they remember nothing, and the same flaws show up again in the next release. The exercise exists to satisfy compliance and create the appearance of control instead of changing how software actually gets built.
This is becoming dangerous. We're shipping faster, architectures sprawl across services and cloud accounts, and every missed lesson shows up later as rework, delays, or incidents that never should have happened. AppSec teams spend their time reviewing the same classes of issues over and over, acting as a brake on delivery instead of raising the baseline. And you, the CISOs, carry the exposure without any hard evidence that training is reducing risk, only dashboards that show completion and tell a comforting but misleading story.
This is all about bad assumptions. Many of us still believe that making training engaging means slowing engineers down, pulling them out of real work, or replacing rigor with games. That belief comes from watching bad gamification add noise and friction. The reality is more uncomfortable. Poor training wastes time quietly. Well-designed gamification does the opposite by reducing repeat mistakes, cutting security rework, and letting teams move faster with fewer surprises.
This is not about dangling points or handing out badges, but about using game mechanics deliberately, inside real engineering workflows, to reinforce secure decisions while code is being designed and written. Let's get to it.
Security training keeps getting treated like a chore, and it keeps producing the same outcome: developers finish it, security leaders report completion, and the software ships with the same predictable mistakes. A motivation problem? I don't think so, it is a design problem.
Engineers learn by doing the work, inside their repos, frameworks, CI pipelines, and incident follow-ups. Traditional training pulls them out of that context, drops generic content in front of them, and then pretends a quiz score equals capability. You end up with a program that looks organized, passes an audit, and fails the business. I mean, wow.
Here’s where the failure is coming from, and why it keeps burning budget without changing risk:
Most corporate training is built around two goals: get everyone through the material quickly, and produce a clean report for compliance. That shapes everything. Content becomes so broad, it can apply to everyone, delivery becomes passive so it can scale, and assessment becomes shallow so it can be graded automatically.
This simply won’t work in AppSec because secure engineering is not recall-based. It is decision-based. Developers need to make correct calls under real constraints: performance, deadlines, legacy patterns, third-party services, cloud permissions, and complex data flows. A video about SQL injection does not help when a team uses an ORM in one service, raw queries in another, and a GraphQL layer that changes validation behavior. A slide about secrets management does not help when the real failure is a CI job that exposes tokens through logs, or a Terraform module that grants overly permissive IAM in the name of velocity.

And there you have it. This is why developers tune it out. They are not lazy. They are just responding rationally to content that does not help them ship better code.
Most organizations train everyone the same way because it is administratively convenient. It also guarantees you miss the risks that matter.
A backend engineer working on a high-throughput API does not face the same failure modes as a frontend engineer managing identity tokens, or a DevOps engineer wiring up OIDC trust between CI and cloud. Treating them the same creates two problems at once: irrelevant training for most people, and insufficient depth for the people carrying the highest-risk responsibilities.
What one-size-fits-all training misses in practice:
When training treats all roles the same, developers do the minimum to get through it because the material feels disconnected from their day job. Meanwhile, the business still carries the same risk, and AppSec still ends up reviewing the fallout late in the cycle.
This part is the most frustrating, because it blocks serious conversations with leadership. Most programs measure what is easy to measure: completion rates, quiz scores, time spent in modules. None of that answers the question CISOs get asked: “Did this reduce risk?”
Without a feedback loop, you cannot connect training to outcomes, so training becomes a recurring spend with unclear impact. That forces leaders into a bad pattern: when incidents happen, someone proposes more training, the organization spends more money, and the same issues repeat because the underlying mechanics never change.

Most training programs never collect or connect this data, so they cannot improve. They also cannot defend themselves during budget scrutiny because they cannot show movement in the metrics that matter.
From a business perspective, ineffective training creates cost in three places at once: wasted training spend, wasted engineering time, and avoidable security rework that slows delivery. It also increases organizational risk because leaders cannot show that capability improved, even when compliance paperwork looks clean.
Here’s the internal language that helps drive alignment without blaming developers:
This is the core problem: traditional training is structured for scale and reporting, instead of behavior change inside engineering workflows. Until that changes, you can mandate another round of modules and you will still carry the same risk next quarter.
Disengaged training does not stay contained inside the LMS. It leaks straight into delivery, because the same avoidable mistakes keep showing up in the backlog, in code review comments, and in late-stage findings that force teams to rework finished work. When training fails to change behavior, you pay for it twice: once in the training budget, and again in the engineering hours spent cleaning up issues that should have been prevented.
And this pattern is painfully consistent. Teams run through training, then ship features that repeat the same vulnerability classes sprint after sprint. AppSec sees the same themes, dev teams see the same tickets, leadership sees the same release friction, and nobody connects it back to the root cause: engineers were never trained in a way that maps to the decisions they make in your stack.
Recurring issues are rarely new problems. They are the same mistakes expressed through different code paths, different services, or different teams. When training is generic, developers do not build the muscle memory for what safe looks like in the frameworks and patterns they use daily, so they keep making the same tradeoffs under time pressure.
Common repeat offenders that training should reduce, but usually doesn’t, look like this:
Missing object-level checks, confused deputy flows between services, multi-tenant boundaries enforced inconsistently, role checks that pass in one endpoint and fail in another, admin logic that becomes a shared shortcut across teams.
Inconsistent validation across layers, unsafe deserialization, trusting client-side validation, missing canonicalization before validation, file upload handling that accepts dangerous content types, server-side request patterns that allow internal network access.
Token validation gaps, incorrect handling of audience and issuer, accepting unsigned tokens in edge cases, weak session invalidation, insecure refresh token storage, misconfigured OAuth flows.
Overly permissive IAM policies, wildcard actions on sensitive services, public storage exposure, security groups opened temporarily and never closed, weak key management practices, missing encryption or logging controls at the service boundary.
None of this is exotic. It is very common, and it shows up repeatedly because most training never forces teams to practice these decisions in the same environment where they ship code.
When the same classes of issues keep surfacing, AppSec spends its time explaining fundamentals instead of doing the work that actually changes the risk curve. You end up with senior security engineers reviewing low-signal findings and repeating guidance that should already be baseline knowledge for teams shipping production code. That has real consequences:
This is how a training problem turns into an operating model problem. The security team becomes the place where preventable mistakes go to die, and that is not scalable.
Late-stage security findings cost more than the fix itself. Developers have to re-open work they already shipped mentally, reload context, re-learn the design constraints, and then make changes under deadline pressure with a higher risk of breaking behavior. This is where security slows us down gets repeated, even when the slowdown comes from rework, and not from a security gate.
Here’s what the rework cycle tends to look like in real teams:
This is why the hidden cost matters. The organization sees security gates as the friction point, but the real drag is the late discovery of issues that teams keep reintroducing because training did not stick.
Security teams often track findings, severity, and closure time. Engineering tracks cycle time, lead time, and sprint predictability. Poor training breaks both sets of metrics, and it usually does it quietly enough that the root cause never gets addressed. Training that works shows up in delivery metrics that leaders already care about:
This is the argument CISOs can take to leadership without leaning on fear. Disengaged training increases delivery friction, increases rework, and creates security debt that compounds. Better training is a velocity investment, because it reduces repeat mistakes and keeps teams moving without the late-stage scramble.
A lot of gamified security training earns the eye roll. CISOs have seen vendors slap points, badges, and leaderboards onto the same stale content, then call it a breakthrough. That does not improve security outcomes, and it does not respect how senior engineers work. It creates irrelevance, it incentivizes the wrong behaviors, and it usually fails the first time you try to connect it back to production risk.
But it’s because shallow gamification optimizes for activity signals instead of competence. It measures clicks, speed, and participation, then reports those metrics as progress. Engineers see through it immediately, and security leaders end up with another program that looks busy while vulnerabilities keep shipping.
When a platform gives points for watching a module, the system is telling people what it values. It values time spent, not correct decisions under real constraints. Developers respond rationally: they optimize for completion, because that is what the system is paying them for. That structure creates predictable failure modes:
This is why these programs end up as compliance theater with better UI.
Leaderboards feel motivating in theory, until you look at what they usually measure. Time-to-complete, number of modules finished, number of challenges attempted, streaks, and other volume-based metrics. None of those correlate with secure engineering.
Worse, leaderboards can actively push behavior in the wrong direction, especially with experienced engineers:
Security work requires discipline and correctness. Training that celebrates speed trains the opposite muscle.
CTFs can be useful, but most corporate CTFs are disconnected from how teams actually build and operate software. They become a one-time event with puzzles that do not resemble your codebase, your frameworks, your deployment model, or your threat model. Engineers might enjoy solving the challenge, then go back to work with no practical change in habits. The disconnect shows up in a few common ways:
A CTF without translation into real workflow change becomes entertainment. That is fine for a conference event, but it is not a training strategy.
Senior engineers tend to respond badly to shallow gamification because it signals disrespect for their time and expertise. They already know how to work under constraints, they care about practical outcomes, and they expect training to help them ship better code with fewer surprises. When gamification is bolted on, it feels childish because it tries to manufacture motivation instead of delivering relevance. What triggers rejection is usually one of these:
That skepticism is healthy. It protects you from buying another program that burns time and produces nothing you can defend in a board conversation.
Novelty is not learning, and activity is not improvement. Gamified training only earns its keep when it creates engineering-grade practice, reinforces correct decisions in the workflows where code gets built, and produces evidence that behavior changed. Anything else is irrelevant with a different paint job, and CISOs are right to shut it down.
When gamification actually works in security training, it disappears into the mechanics of how engineers learn. The goal is not engagement for its own sake. Here, the goal is to create repeatable conditions where developers make security-relevant decisions, see the consequences immediately, and build intuition that carries back into production code.
At that point, gamified stops being a feature and becomes a learning design choice. The mechanics exist to force practice, constrain shortcuts, and surface mistakes early, the same way good engineering systems do.
Effective programs do not abstract away the messy parts of security work. They lean into them. Developers train against the same classes of flaws that show up in your repos, using the same languages, frameworks, and infrastructure patterns your teams ship with.
That means exercises revolve around things like:

Developers do not learn security by being told they were wrong. They learn by seeing exactly how a decision failed and why a specific fix holds under pressure. Strong gamified training makes that causal chain explicit.

Security problems do not arrive fully formed. They grow as systems grow. Training that stays flat never builds the skills needed for real-world work.

This is the line between novelty and engineering-grade learning. Effective gamified security training builds judgment under constraints, reinforces correct decisions through repetition, and produces evidence that behavior has changed. Anything less is not relevant, regardless of how polished it looks.
Security training decisions made today will shape how much control you have over delivery and risk a year from now. We only ship faster, and in that environment, training that only proves attendance quietly becomes a liability. It gives leadership confidence without capability behind it.
The overlooked risk is assuming tools and gates will compensate for weak engineering habits. They will not. As pipelines get more automated and review cycles get tighter, the cost of insecure decisions made early rises sharply. When developers lack practiced judgment, security debt accumulates invisibly until it surfaces as release delays, emergency fixes, or incidents that are hard to explain to the board.
There is also an opportunity most organizations are still missing. Training can be one of the few levers that improves both security outcomes and delivery speed at the same time. When engineers practice secure decisions in realistic conditions, fewer issues escape, AppSec reviews focus on higher-risk work, and velocity improves without adding headcount or friction.
Now, let's take a hard look ar where repeat security issues are slowing delivery, then ask whether your training helps engineers avoid those mistakes before they ship.

For example, backend engineers need deep knowledge on authorization design, while DevOps teams need expertise in IAM scoping and CI secrets exposure, and a generic course fails to address these role-specific needs.
An effective training program must tie learning to observable engineering outcomes that prove risk reduction, not just compliance. These include a reduction in repeat vulnerability patterns, a lower defect escape rate into production, faster Mean Time To Remediate (MTTR) for security bugs, and an increase in security review throughput due to higher quality initial changes.
Shallow gamification that awards points for watching videos or uses leaderboards based on speed incentivizes the wrong behaviors. It rewards consumption and compliance rather than competence and careful reasoning. Leaderboards can push developers to favor guessing and pattern matching over deep understanding, which is detrimental to the discipline and correctness required for security work.
Effective gamified security training is anchored to real vulnerability mechanics in real technology stacks. Its learning loop must show causality, meaning developers see the concrete impact of a security failure and why a specific fix holds under pressure. It also features a progression that models how security complexity increases in production and tailors challenges to be role-specific.
Progression should start by isolating a core security pattern, then introduce architectural complexity like multiple services or asynchronous processing in intermediate stages. Advanced stages should force developers to manage trade-offs like legacy dependencies and performance constraints, and later stages should test the transfer of the security concept into new technology stacks or design contexts.
Better training is a velocity investment because it directly reduces repeat mistakes and the costly, late-stage rework they cause. When engineers practice secure decisions in realistic conditions, fewer issues escape, AppSec teams can focus on strategic, high-impact work, and the overall delivery speed improves without adding friction.
